I have a painful confession to make. As my our YouTube channel grew, we generated over 70,000 referrals for various projects I covered in different videos on that change. That sounds like a success story, right? It’s not. It’s a story of a massive, costly mistake, because we have the email addresses for almost none of those people. We sent them straight to the projects, thinking we were providing value. Instead, we were building someone else's audience, not our own. This single oversight has cost us what I can only imagine is tens, if not hundreds, of thousands of dollars in potential revenue. It’s one of the biggest regrets I have in our entrepreneurial journey, and it’s a mistake we see countless creators make every single day. In this post, I’m going to show you why building an email list isn't just a 'good idea'—it's the fundamental asset that determines the long-term success or failure of your digital business.
The Asset You Actually Own
Social media platforms are rented land. Your YouTube channel, your Twitter followers, your TikTok audience—they can be taken away from you in an instant by an algorithm change or an account suspension. I’ve seen it happen. Your email list, however, is an asset you own and control. It's a direct, unfiltered line of communication to your most engaged followers. When you have someone's email, you are no longer at the mercy of a platform's algorithm to reach them. You can contact them whenever you want, about whatever you want. This is the ultimate form of business security.
The Simple, Powerful Tool I Ignored: The Bridge Page
Our mistake was sending traffic directly to an affiliate link or a project website. The fix is deceptively simple: the bridge page. A bridge page is a simple, single page that sits between your content and the final destination. Its only job is to capture an email address. It looks something like this:
- Headline: "You're one step away from [The Promised Value]!"
- Fields: First Name & Email Address
- Button: "Keep Me Updated!"
- (Optional) Opt-out Link: A small link below that says "No thanks, take me to the project."
By adding this one simple step, using a simple drag&drop page editor like ClickFunnels, we later collected over 20,000 email subscribers. But imagine if we had done this from the start. That list of 70,000+ referrals would be an active, engaged email list we could nurture and monetize today. Instead, it's just a number in someone else's database.
The Real Challenge: Cost vs. Control
Okay, so you're convinced you need a list. But then you look at the prices for popular autoresponders like ActiveCampaign, MailChimp, GetResponse or ConvertKit. They charge you per contact. As your list grows, your monthly bill skyrockets. A list of 20,000 contacts can easily cost you hundreds of dollars per month - which is something I also covered in another blog post in my personal blog. This creates a terrible situation where you feel punished for growing your audience, especially if they aren't converting immediately. You become hesitant to send emails because each one feels like it has to justify a massive expense. This is the exact trap we fell into, and it led to our second big mistake: not emailing our lists consistently. How do you build this critical asset without getting crushed by costs?
The Solution: Taking Control with Self-Hosted Email
The answer to the cost problem is to take control of your email infrastructure. We recently migrated my entire email operation from a costly SaaS provider to a self-hosted solution called MailCoach. This move has been a complete game-changer, cutting our email marketing bill by over 90%.
Here’s the breakdown of the setup:
- Mail Coach License: A one-time fee (or yearly for updates), not a recurring monthly subscription.
- Server: A simple $5-$30/month cloud server (like DigitalOcean or Hetzner).
- Sending Service: Amazon Simple Email Service (SES), where you pay per email sent, not per contact. The cost is ridiculously low—around $0.10 per 1,000 emails.
With this model, a list of 20,000, 50,000, or even 100,000 contacts costs me the same low server fee each month. We are no longer penalized for growth. This freedom encourages us to email my list more often, build a stronger relationship, and ultimately, generate more revenue without worrying about a giant bill at the end of the month. It puts me back in control of my most valuable business asset.
